Freelance performance marketer or agency: which should you hire?
I have worked inside an agency and now work independently. Here is an honest comparison, including the cases where an agency is the better choice.
I spent time at an agency working across 20+ brands in four countries, and I now work as a full-time independent specialist. I have obviously picked a side, but agencies are the right answer for some businesses.
Where an independent specialist wins
- Direct access. The person on your call is the person in your account, so nothing gets lost between teams.
- Senior hands. You do not pay senior rates for junior execution.
- Attention. With a small client list, your account gets checked and changed often.
- Lower overhead. There is no large office or layer of managers built into your fee.
Where an agency wins
- Breadth. Video, design, PR and development may all sit under one roof.
- Capacity. Very large accounts need several people.
- Continuity. When someone is away, another person can step in.
The last point is the real risk with any freelancer, so ask what happens during illness or holidays. Because your accounts remain in your name, you can always bring in someone else if needed.
How to decide
| Your situation | Better fit |
|---|---|
| One business, Google and Meta, wants real attention | Independent specialist |
| Fixing a failing account | Independent specialist |
| Large creative output every month | Agency |
| Many brands and markets running at once | Agency |
| In-house team needs a senior strategist | Independent specialist |
Five questions that work on either
- Who exactly will work on my account each week?
- Can I see results from a similar business?
- Do I own the accounts and the data?
- What will you do in the first 30 days?
- What would make you tell me to stop spending?
More on that in what to ask before hiring. If you are overseas and considering someone in another country, read hiring a performance marketer from India.

Frequently asked
Is a freelancer cheaper than an agency?
Often, but not always. Compare the total cost and the seniority of the person doing the work, not just the monthly fee.
What if my freelancer becomes unavailable?
Keep every account in your own name so another specialist can take over. Agree in advance how absences will be covered.
Can a freelancer manage a large budget?
Yes, if they have experience at that level. I have managed Search programmes with spend above $2M. Ask for proof at a similar scale.
